Done For You AI In 2026: What Gets Built and What You Own

A single key resting on a bare desk in a dark room with a pale mint glow, done for you ai ownership handoff

TL;DR

Done for you AI means my team builds your AI marketing systems, trains your people, and hands you the keys. Three connected machines, a content engine built to rank, a copywriter trained on your voice, and a video clone. Pilots run $10,000 to $25,000, full builds $25,000 to $60,000, and most clients earn it back inside a year. People assume the clone is the whole thing. It’s a third. The other two ran my business from a hospital bed.

Table of Contents

Somewhere on YouTube right now, a version of me is on camera in a video I never filmed. Her name is Dr. McCoy. She has fronted 750+ of those videos for my channel, 300,000+ subscribers follow her, and for most of 2025 she was the only one of us working, because I was on bedrest with a month of atrial fibrillation and over 100 symptoms.

People hear that story and assume I’m about to sell them a clone. The clone is maybe a third of it. Done for you AI is the full machine underneath her, a blog that ranked while I slept, a copywriter trained on my voice, pages that kept booking calls, built once, owned by me, and still running when I physically couldn’t show up.

What done for you AI means

Done for you AI is a service model where specialists build, configure, and train AI marketing systems for your business, then transfer complete ownership to you. The deliverable is a working machine, documented, tested, and run after handoff with your own team’s hands.

Two other paths exist, and I’ve lived both. A software subscription gives you a login and leaves the building to you. An agency retainer gives you output and keeps the machine. Ownership is the piece done for you AI adds, and it changes the economics of everything downstream.

Access to AI stopped being an advantage a while ago. McKinsey’s State of AI survey, published in November 2025, found that 88 percent of organizations now use AI in at least one business function. The same survey found only 39 percent can tie AI to any movement in their bottom line. Nearly nine in ten businesses hold the tools, and fewer than four in ten can trace any profit back to them. That gap is where done for you AI earns its keep.

The money says the same thing. Grand View Research valued the global AI market at $390.9 billion in 2025 and projects it will reach $3,497.3 billion by 2033 in its 2026 market report. Spending at that scale chases returns, and returns come from systems that run whole jobs from start to finish.

How I learned the difference the expensive way

An empty studio chair facing a ring light in a void room while a done for you ai clone keeps the channel publishing

With Express Writers, my first company, it took me seven years and a team of nearly 100 people to reach $100,000 a month in revenue. Seven years of hiring, payroll, management layers, and the constant low-grade panic of keeping 100 people busy. I sold that agency and carried one big lesson out the door with me. Headcount is the most expensive way to grow.

Then I started First Movers. We reached $100,000 a month in under a year.

Two people.

We’ve grown to about 15 since, and the systems still carry the heavy work. My Express Writers team was full of talented people working hard, and I’d hire many of them again. First Movers just runs on machines I built once, and machines show up every day without a salary.

Then 2025 arrived and took my health with it, the year you already met at the top of this page. The machines never noticed. Revenue held, content shipped, and the company gave me room to recover instead of a reason to panic. That year turned First Movers from a business I run into the product we sell, the same builds, made for other founders.

What a done for you AI build includes

Every build is the same three machines, and each one feeds the next. What changes between clients is what goes inside them.

A done for you content engine built to rank

Your website should be the hardest-working employee on your payroll. Most sites collect dust instead. A build starts with an audit, finds the pages closest to revenue, and rebuilds them as conversion pages designed to sell around the clock.

The blog gets built out next. Google reported more than 5 trillion searches on its platform annually, per its own internal data from January 2025, and a slice of those searches belongs to your buyers. Done for you content means the research, the drafting, the SEO pass, and the publishing rhythm all happen for you, in your voice, aimed at the keywords those buyers type. The writing is structured for Google rankings and for AEO, which puts your pages inside AI answers on Perplexity, ChatGPT, and Google’s AI Overviews.

Done for you content also compounds. A post published this month keeps pulling readers next year with zero ad spend attached, and the cost per lead keeps dropping as the library grows.

On July 15, 2026 my trained system wrote a Facebook post in my voice, and it pulled 336,000 views in about two days with no ad spend behind it, nearly all of that reach from people who don’t follow me.

An AI copywriter trained on your voice

This piece gets underrated constantly. A custom writing agent gets built inside Claude or ChatGPT and trained on your voice, your offers, your customer language, and your content history. A generic prompt produces generic copy. This is a configured system that drafts blog posts, emails, social content, and sales pages that sound like you wrote them on your best day.

From March to late May 2026 I ran my own channel on AI with no training data on purpose, and it did 3,200 views in 3 weeks, while the same channel with trained skills did 25,200 views in 3 days that same week.

Your team gets trained on it until they run it without help. My own laptop hours went from 90 a week down to about 3, and Adrian Skane’s build took him from about 700 hours to 80, so hours like those return to strategy, sales calls, and the parts of the business a founder should personally touch.

A video clone that publishes while you rest

Filming is the bottleneck for nearly every founder I meet, and a clone removes the bottleneck. The build covers a video clone created with HeyGen and an ElevenLabs voice model, a full production workflow, training for your editor, and a launch plan for the channel.

Dr. McCoy publishes for me, and the channel keeps growing whether I’m in the studio, in a hospital bed, or on vacation with my kids.

A vlog test in July 2026 pulled 59 inbound appointment bookings in 2 days and 350 captured leads, and they closed while I was on vacation without me opening a laptop.

The HeyGen and ElevenLabs links on this page are affiliate links. First Movers may earn a commission if you buy through them, at no extra cost to you, and both are tools we run inside our own builds.

The three systems connect on purpose. The blog pulls search traffic, the copywriter nurtures the leads, and the clone builds the trust that closes them. You own the full stack at handoff, documentation included.

Done for you AI vs buying more tools

Nine differences below, and one of them decides the other eight. Almost every strategy call includes some version of this question, so here it is side by side.

The ownership row is the one that matters. It decides whether your marketing spend builds an asset or a bill.

What DFY AI services cost

Numbers first, since vague pricing pages waste everyone’s afternoon. Two published engagements, $15,000 for the two-month build and $40,000 for the advanced tier. Our pricing guide puts those inside the $10,000 to $25,000 pilot band and the $25,000 to $60,000 full implementation band. DFY AI services sit at the level of a serious business investment, and the honest comparison is against what you currently spend to get marketing done at all.

Most growing businesses carry some mix of the following every year. Content salaries between $60,000 and $120,000. Ad spend between $50,000 and $200,000. Social media management between $50,000 and $80,000. Tool subscriptions between $10,000 and $20,000. Add it up and the annual total lands between $170,000 and $420,000, and plenty of owners paying it still can’t predict next month’s lead flow.

A done for you AI build replaces most of that stack with one or two people running tools that cost around $20 a month each. Most of our clients see payback inside 6 to 12 months, and the systems keep compounding after the payback point. Before you sign anything, our AI consulting ROI guide lays out how to measure that return. DFY AI services fit best for businesses at $250,000 or more in annual revenue, where the return shows up fastest and cleanest.

Ownership is what turns marketing spend into an asset

Rented tools stop the day you stop paying for them. A build you own keeps working, which is what decides whether the money you spend on marketing this year is still earning for you in three.

Questions I hear on every strategy call

What is done for you AI in plain terms?

A specialist team builds your AI marketing systems, trains your people to run them, and hands you complete ownership with documentation. You keep the machine after the engagement ends.

How is it different from buying the tools myself?

Buying tools puts the integration, the prompting, and the training on your plate. A build arrives connected, configured to your voice, and taught to your team. The tools are just the ingredients, and a build turns them into the meal.

How long does a build take?

Our core build at First Movers hands over full ownership within 15 days. Larger scopes with sales systems attached run longer, and you get the schedule in writing before anything starts.

Do I own everything at the end?

Yes. The trained AI copywriter, the pages, the clone, the workflows, and the documentation all transfer to you. Lock-in is the exact thing this model exists to end.

Who fits best?

Businesses at $250,000 or more in annual revenue with an owner ready to hand off execution. Consultants, agencies, B2B services, and personal brands tend to see the fastest returns because their content sells high-ticket offers directly.

What results should I expect, and when?

Rankings and traffic start moving inside the first few months, and most clients reach payback inside 6 to 12 months. The systems compound after that, which is the polite way of saying year two beats year one without extra effort from you.

Where First Movers fits

Done for you AI comes down to ownership, and ownership is the entire reason I built First Movers Consulting the way I did. My team creates the three systems on this page for founders who want the machine without the years I spent learning to construct it. Engagements start at $10,000+, every build transfers with documentation and training, and you leave owning all of it.

If you’d rather learn the systems and build them yourself, AI Labs is the self-serve path, and plenty of founders start there before booking a build.

I created these systems because my body left me no other option. You get to create them on purpose. Book a call with my team and we’ll map out what your build looks like.
