How Much Does AI Consulting Cost in 2026?

A faceless figure at a desk weighing a thick printed report against a single pale mint key, how much does ai consulting cost

TL;DR

AI consulting costs anywhere from $35 an hour for a freelancer on Upwork to AU$440,000 for a Big Four report. In 2026, most of the gap comes down to one question, who owns the system once the consultant leaves. A scoped two-month build at First Movers runs $15,000 or $40,000, with $100 to $250 a month in software to keep it running. Retainers are the line to watch, because a $5,000-a-month one costs more than either build inside a year.

In mid-2025 a Big Four firm handed the Australian government a 237-page report, invoiced AU$440,000 for it, then got caught citing academic papers that don't exist and quoting a federal judge on something she never said.

Deloitte agreed to repay the final installment. On the very same day, October 6, 2025, Deloitte announced it was rolling Claude out to 470,000 of its own people.

I'm not even annoyed about it. That has to be the fastest "lesson learned" in consulting history. I'd have paid good money to sit in that meeting.

I bring it up because "how much does AI consulting cost" is a question with a trap inside it. You can spend AU$440,000 and get footnotes that were invented, or you can spend a fraction of that and own a system that drafts, follows up, and publishes while you sleep.

I've done the second one. I run a $3M business on about 3 laptop hours a week, with 15 humans and a $100-a-month Claude plan underneath it. My team installs the same thing for clients in two months, so here are the real numbers, from the $35-an-hour freelancer up to the firm that billed roughly AU$1,856 a page.

AI consulting costs $35 an hour to $40,000 a build, and the gap is the product

Five shapes of price exist. Once you can spot which one you're being quoted, the number itself gets much easier to judge. You pay for hours, for a day, for a fixed project, for a month that repeats, or for a share of the value you get.

Consulting Success surveyed nearly 1,000 consultants and found 30% price by project, 29% by the hour, 16% on a monthly retainer, 15% on the value they create and 10% by the day.

Here's what each option costs for AI work right now, with the Big Four added for scale, plus where I've pulled every figure from.

Big Four engagementAU$440,000 for one 237-page reportA report, corrected and re-issued, with a partial refundAssociated Press, October 7, 2025

Notice the second column never tells you which one is a good deal. A $40 freelancer who needs 300 hours of your direction costs you $12,000 plus the 300 hours.

A $40,000 build that hands you a system in eight weeks and then costs $100 to $250 a month to run is the cheaper one by Christmas, as long as your own hour is worth more than $93.

The price only starts to mean something once you put it next to what you keep after the engagement ends.

AI consulting rates by the hour cluster at $35 to $60 and run well past $100

On Upwork, AI engineers land between $35 and $60 an hour, with the full range running from $25 to well over $100 once you get into senior people with shipped work behind them. That's the going rate for someone who builds what you tell them to build. Hourly is where most people start shopping, so it's where I'll start too.

The catch with hourly AI consulting rates is that the meter runs while you figure out what you want. I watched this for years at my old agency. The clients who paid the most per hour were rarely the ones who paid the most in total. The ones who paid the most in total were the ones who hadn't decided what the work was before the clock started.

Say you go the freelancer route. A good freelancer is a pair of hands. Brilliant when you already know the workflow you want automated, the tools it should run on and what "done" looks like. For most of you reading this, that description doesn't fit yet, which is fine. It just means a freelancer is step three and you're on step one.

If you're pre-revenue, or you'd rather learn the systems and build them yourself, AI Labs is $197 a month for 60+ courses and live builds twice a week, with 5,000+ students trained so far.

Independent consultants are the bulk of the market. Most of them have moved off the clock. Only 29% still bill hourly in the Consulting Success study, while 79% said they were actively trying to raise their fees. So expect a project number, expect it to go up next year, then expect the scope to be written to that number. It's just how consultants eat.

Then there are the big firms, priced per page apparently. AU$440,000 divided by 237 pages comes to about AU$1,856 a page. Some of those pages cited research by a Sydney law professor who confirmed she'd never written it. A large firm can do fine work. At that price the report should at least be true, though.

The system behind those footnotes was a generic model with no checkpoint in front of it.

That second part is the whole lesson of this page, so hold onto it.

A fixed-price AI consulting build costs $15,000 or $40,000 and ends on a date

Project pricing is the AI consulting pricing shape I trust, because it forces the consultant to decide what they're building before you pay. Since I ask every prospect for their numbers, here are mine.

First Movers sells two engagements, both two months long, both paid 50% up front with the balance due in the final week. Implementation starts within 15 days of the deposit.

Done-with-You, $15,000 for two months

My team coaches you through the whole build on weekly 1:1 calls, with you on every one of them learning the systems as they go live.

You get your second brain built in Claude, which means Voice DNA, custom skills and routines that understand your business. We take the messy CRM you already have and turn it into an AI-driven dashboard. We also find, hire and train your AI video or content person and hand them to you. It's the two-month build I'd pick if you like being in the room.

Done-for-You, $40,000 for two months

Same calendar, same weekly calls, plus one call with me every month. What changes is that our integrators do the building, 10 hours a week pointed at your top priorities, which comes to 40 hours a month of senior build time. It includes a custom website and SEO, the AI brain and Claude systems connected and operational, plus the same human-in-the-loop hire.

This tier exists for doctors, lawyers and anyone with compliance rules to respect. If you want to read what gets built in more detail, done for you AI walks through the three machines.

Both tiers end the same way. You own the Claude setup, the skills, the clone pipeline and the playbooks. There's no monthly fee to us afterwards, which is the part I want you to carry into the next section.

A $5,000 retainer costs more than either build within a year, even though it's sold as cheaper

Let me ask you this. Would you rather pay $5,000 a month forever, or $15,000 once? Most people hear the first number and feel relief, because $5,000 is smaller than $15,000. Then month four arrives and the retainer has quietly passed the $15,000 build, with the $40,000 one falling in month nine. Month twelve arrives and you've paid $60,000 for something you still don't own.

Retainers are wonderful for the consultant. In the Consulting Success study, 41% of consultants said they don't have retainer clients and want them. Another 17% said most of their income already comes from retainers. I understand why. I ran an agency on retainers for seven years. Predictable money is lovely. A system that keeps running after the invoices stop is a different purchase, which is the one this page is about.

There's a timing problem underneath this too. Deloitte surveyed 1,854 executives across Europe and the Middle East in 2025 and found only 6% saw AI payback inside a year, with most reporting two to four years, against the seven to twelve months people expect from normal tech spending.

Those are use cases inside organizations with steering committees, which is why they crawl. A retainer stretches your timeline toward theirs, because every month of fee pushes the break-even date back out. A scoped build with a handoff date pulls it in. My AI consulting ROI guide walks the month-by-month timeline, including the day-45 wobble where people cancel too early, so I won't repeat it here.

Why two AI consulting quotes for the same job can sit $25,000 apart

Six things move the AI consulting cost on any proposal. The quote that looks expensive is usually the one that priced all six. The cheap one left two or three of them for you to find out later.

Scope

How many workflows are being taken on, in what order. A build that takes your inbox, your drafts and your follow-up is a different size from one that takes your whole operation. If you can't name the workflows yet, run through my AI readiness assessment first. It's 24 questions scored out of 72, where the band you land in tells you which of the two tiers you're really shopping for.

Who is on the calls

Plenty of firms sell on senior names and deliver with junior contractors. Our $40,000 tier costs more than our $15,000 tier for a plain reason, which is that integrators with years of build experience are doing 40 hours a month of the work. Ask any consultant to name the people you'll be working with before you pay a deposit. If the answer gets vague, so should your interest.

What you own at the end

Some engagements leave you with logins to a system the consultant controls. Some leave you with a system, the documentation and the skills to run it. The second kind costs more up front and nothing afterwards. Get the ownership line in writing before anything else.

How well your business is already written down

A team that can describe its client onboarding in eight steps usually has a working system by week two. A team whose answer is "it depends" spends week two writing the eight steps down. Both get there. The second one pays for an extra two weeks of build, which shows up on the quote even when you don't spot it.

Compliance

Medical and legal practices need a build that respects their rules, which is slower and more careful work. It's the main reason regulated businesses land in our Done-for-You tier. Dr. Miranda, a medical practice owner who did that build with us, now wakes up to a patient list with labs pulled and recommendations drafted to her own prescribing parameters. She's since referred ten other doctors.

What it costs to run afterwards

The quietest line on any proposal and the one that decides year two. Gartner asked 782 infrastructure and operations leaders in late 2025 how their AI projects went.

Gartner found 28% of their AI use cases fully met ROI expectations and 20% failed outright. Many of the 57% of leaders who'd had a failure blamed expecting too much, too fast. A running cost you didn't budget for is how "too much, too fast" shows up on a small business P&L.

Six pale mint dials in a row on a dark panel with a faceless figure adjusting one, the six things that move ai consulting cost

The running cost after handoff is $100 to $250 a month, and that number is the whole argument

My Claude system runs on a Claude Max plan, which starts at $100 a month. Yours will be in the same ballpark, plus whatever tools you already pay for. If you add a video clone on top, my AI employee post prices the HeyGen and ElevenLabs line items off the vendors' own pages, where the whole software line for one founder lands somewhere between $150 and $250 a month.

Put that next to the retainer math from earlier. $100 a month is $1,200 a year. Even the full $250 software line is only $3,000. The $5,000 retainer is $60,000 a year. A plan and a team are different purchases, obviously.

The team was building something, though. The question is whether what they built belongs to you when they go. If it does, your year-two cost is the plan. If it doesn't, your year-two cost is the team again.

What AI consulting cost looks like inside my own business

My first company was a content agency. It took 7 years and a team of nearly 100 people to reach $100K a month. I sold it in 2021 and started again. This time I built the systems before I built the team.

I passed $100K a month by month 11 of the rebuild, with two of us. As of October 2026, First Movers is 15 people doing $250K a month. My laptop time is about 3 hours a week, down from 90.

That system is the thing we now sell. It wasn't free for me either. I spent 18 months building Claude projects that wrote like a polite stranger before I worked out Voice DNA, a 15+ page document distilled from 100,000+ words of how you talk and sell, installed as your Claude's brain so the drafts sound like you on a good day.

That stretch is the reason our builds start with the voice. It's also the reason a client doesn't have to spend 18 months finding it out.

Adrian Skane did a build with us and went from about 700 hours to 80. Kimberly Kubitza, who runs Shiloh Wholistic Wellness Center, filmed once at Clone Mastermind and one of those videos brought in her first client, a man who called to say every symptom she'd described was his.

I mention these because the number on the proposal is only half of the cost question. The other half is what the thing produces once it's yours.

A good AI consultant prices themselves out of your calendar

The best AI consulting cost is the one you stop paying. A great engagement ends with a handoff folder and a consultant you no longer need, which sounds like a strange thing for a consultant to write on her own pricing page.

I write it because my business is proof that it works. The system I built once in 2024 and 2025 is still the one publishing my videos and summarizing my inbox today.

When a proposal makes you feel like you'll need the consultant forever, that feeling is the price. When a proposal makes you slightly nervous that you'll be running this yourself in two months, that's the one that was built to be owned.

FAQ on how much AI consulting costs

How much does AI consulting cost?

AI consulting costs $35 to $100 an hour for freelancers, a project fee for most independent consultants, often $10,000 or more, or $15,000 or $40,000 for a scoped two-month build at First Movers that hands over a Claude system you own. Big firm engagements run into the hundreds of thousands. After handoff, a First Movers build runs on $100 to $250 a month of software, a Claude plan plus the clone tools, on top of what you already pay for.

What do AI consultants charge per hour?

Freelance AI engineers on Upwork typically charge $35 to $60 an hour, with senior engineers above $100, according to Upwork’s own cost-to-hire data read in October 2026. Only 29% of consultants in the Consulting Success study of nearly 1,000 bill hourly at all, so most quotes you receive will be a project fee. In that same study 79% of consultants said they were trying to raise their fees.

How much does AI consulting cost for a small business?

AI consulting for a small business runs from a few thousand dollars for a freelancer on one defined task to $15,000 or $40,000 for a complete two-month build at First Movers, with ownership at the end. A retainer at $5,000 a month passes the cost of a $15,000 build in month four and reaches $60,000 by the end of the year, so the build is usually the cheaper route.

Is AI consulting worth the cost?

Yes, when the engagement ends with a system you own and a dated baseline to measure it against. A $15,000 build that ramps up over two months to $6,500 a month of returned hours and replaced spend pays itself back around month four. Deloitte’s 2025 survey found only 6% of executives saw their typical AI use case pay back inside a year. My read: that’s mostly scope and committees, so the worth of AI consulting depends on keeping the build small enough to finish and owning it when it’s done.

What does it cost to run the systems after an AI consulting engagement?

The running cost after a First Movers engagement is a Claude Max plan from $100 a month on monthly billing, plus any tools you already had. Adding a video clone adds HeyGen and ElevenLabs subscriptions, which puts the full software line for one founder between about $150 and $250 a month at list price. There is no ongoing fee to First Movers, because the Claude setup, skills, clone pipeline and playbooks transfer to you at handoff.

Where to start

Two months from now you could have a business that drafts, researches, follows up and publishes while you're living your life, with a running cost that fits on one line of your bank statement.

If you already run a real business and the work still lands on your desk, bring your hours to a strategy call and we'll map your build before you spend a dollar. The call is free.

Deloitte paid for its lesson with a refund and a headline. You get to learn it from a pricing page. How much AI consulting costs is written on every proposal you'll receive. What it costs you after the consultant leaves is the number worth looking into.

The right answer is a Claude plan and a couple of clone tools, $100 to $250 a month.
